Stabilising a complex Umbraco platform during a critical delivery phase

Cantarus supported FGS UK in delivering a complex, multi-region digital project through embedded development and 24/7 technical support. The team improved release processes, contributed to infrastructure improvements, and supported a modular architecture –reducing deployment times by up to 75% and reinforcing delivery across regions.

Background

FGS UK was mid-way through delivering a large, multi-region digital platform built on Umbraco when an unexpected supplier exit created immediate delivery risk. Development was already well underway, with multiple vendors and distributed teams working across the UK, Europe, and North America.

The priority was continuity. FGS UK needed to stabilise the existing Umbraco implementation and avoid disruption to in-flight work, while operating across both legacy and modern technology stacks. A new partner would need to integrate quickly, understand the existing architecture, and contribute value without slowing delivery.

Solution

Cantarus became an embedded technical partner for FGS UK, providing Umbraco expertise and delivery support within an existing multi-vendor environment. Rather than taking ownership of the platform, the team integrated into ongoing workflows to stabilise delivery and reduce risk during a critical phase.

Work spanned both legacy and modern Umbraco implementations, supporting Umbraco 8 while contributing to a transition towards Umbraco 13 and a more modular, headless architecture. The frontend was refactored into a standalone Next.js application, with Umbraco reconfigured as a headless CMS focused on structured content delivery.

Alongside this, CI/CD pipelines and deployment processes were optimised, significantly reducing release times and improving reliability across multiple environments. All changes were introduced incrementally, allowing in-flight development to continue without disruption.

Impact

Cantarus stabilised delivery, enabling development to continue without disruption. The platform remained operational while improvements were introduced across both legacy and modern Umbraco implementations.

Deployment processes were significantly improved, reducing release times from 2-3 hours to around 30 minutes and lowering the risk associated with manual deployments. This increased confidence in releasing changes across multiple environments and supported a faster, more reliable delivery cadence.

By supporting both Umbraco 8 and Umbraco 13 concurrently, the platform was future-proofed without the need for a high-risk rebuild. The result was a more modular, scalable architecture capable of supporting globally distributed teams working across regions and time zones.
